Why AI adoption succeeds or fails on people, not technology
The biggest reason AI projects stall isn't the technology, it's adoption. That's why 'human in the loop' isn't a concession but our most important design principle.
The real bottleneck isn't technical
The technology behind AI automation is there. The models work, the integrations work, the platforms are stood up. Yet the majority of AI projects stay stuck in pilot, not because the system underperforms, but because the people working with it don't trust it. Or because the manager can't bring themselves to let go. Or because the process is too critical to drop a black box on top of.
The adoption question therefore isn't 'does this AI work?' but 'can we trust this AI with our work?'. And you don't build that trust with accuracy numbers. You build it by giving people control.
Human in the loop as architecture, not as disclaimer
In many AI products, 'human in the loop' is a box to tick in the SLA. For us, it's the architecture. Every AI coworker is built so a human can see what's happening at any moment, step in, and give feedback that makes the system better.
In practice that means:
- Every decision is traceable to the source data and the rule behind it.
- Exceptions are put in front of the right person explicitly, with context and a proposal.
- The person who used to do the work stays owner of the process, and sees directly which cases the AI coworker now handles and which it doesn't.
- Autonomy thresholds are configurable. Under a certain amount, within certain customer segments, for certain document types, the organization decides where the AI coworker is allowed to act on its own and where it isn't.
The start: shoulder to shoulder
At every implementation the AI coworker starts in 'shadow mode'. For every proposal it makes, a human looks in before the posting or creation happens. That's not inefficiency; it's the window in which trust gets built. People see where the system works well, where it hesitates, and where it goes wrong. That feedback goes straight back into the system.
After a few weeks the ratio flips. The person only reviews what needs attention, exceptions, deviations, new patterns. The rest runs on its own. At that point the AI coworker is no longer a 'tool'; it's a team member doing part of the work.
Why this makes the difference
Most AI pilots that fail don't fail on accuracy. They fail on ownership. Nobody feels responsible for the outcome once the system is 'handed over'. No owner, no feedback; no feedback, no improvement; no improvement, no adoption.
Making the person the owner from day one changes that. The AI coworker isn't an extra on top of their job, it is their job, organized differently. Three in four customers that start with us expand to additional processes. That only happens when the first process is carried by the team.
Transparency as a precondition
None of this works without full transparency. Data stays in the EU. Every decision is auditable. Documents, extractions and decisions are visible at the case level. Not because compliance demands it, though it solves that too, but because without that transparency you don't win adoption.
An AI coworker you can't follow doesn't get trusted. And an AI coworker that isn't trusted gets switched off. It's that simple.
